Midland Radios Were the Easy Part: A Fleet Buyer's True-Cost Story

The boxes arrived on a Tuesday morning in March. Twelve Midland radios, plus microphones and mounting hardware, neatly stacked on the shop bench. The invoice was under budget. My operations manager looked relieved. I wasn't. I had already seen the other page in the quote—the one for antennas, coax, fuse taps, and the labor to put it all together. That page was where this project began to go sideways.

I'm a procurement manager at a 36-person fleet electronics company. I've managed the company's mobile equipment budget for six years—roughly $140,000 a year in radios, cameras, mounting gear, and the occasional speaker capacitor. That last item matters later in this story. In March 2025, three requests landed on my desk at almost the same time.

Three Requests, One Budget Mistake

An RV dealer in Midland, TX needed handheld CB radios for fifteen deliveries. Their TX RV sales operation lives on vehicle prep, and each unit gets a Midland CB before leaving the lot. A public-works contractor that handles the city's Midland trash pickup routes asked us to re-equip ten garbage trucks with two-way radios. Choosing hardware was easy. For the RV dealer, we selected the Midland 75-822 handheld CB because it works without a permanent antenna mount—important when a unit may be sold after a test drive. For the garbage trucks, we chose a Midland mobile radio with a remote head and external speaker. For Brampton, we picked front-and-rear dashcams with parking mode but no monthly cloud fee. We ordered two spare microphones and one programming cable, and I kept the PO line-by-line. I have learned the hard way that every blank line on a purchase order becomes an argument later.

I also checked the legal side for each radio type before ordering. CB, GMRS, and commercial frequencies have different rules. I don't put “no license needed” in a purchase order unless the customer's exact use has been verified.

What the Unit Price Didn't Show

Here is the mistake that took most of my time: I compared quotes by unit price. I knew accessories mattered, so I added lines for mounting kits, antennas, and cable. What I did not do was walk around the actual vehicles before writing the estimate.

A senior mechanic said, “A radio install used to be a magnet mount and a 12-volt plug.” That was true for basic consumer radios twenty years ago. It wasn't true for these jobs, and treating it as if it were true was part of the problem. Remote heads need different cable routes. High-power radios need clean battery connections. Dashcams need a mount location that does not block the driver's view.

The RV dealer's lot had one unit with a second battery isolator that made the antenna cable route impossible. One garbage truck had a cracked speaker bracket and a dead power socket. One Brampton van already had an old monitor mount blocking the dashcam position. None of these were radio defects. They were real-world costs. By the end, our first estimate was about 23 percent too low, even though the radio hardware line itself came in under budget. The original estimate for the three work orders was $31,600. The actual internal cost was $38,900.

If $7,300 sounds like a lot, it was not one dramatic mistake. It was a dead 12V socket, a mount relocation, and the same tech going back to the parts counter three times. Small items become budget overruns when nobody counts them.

The Questions That Cost Time

One installer stopped mid-job and asked, “What capacitor for tweeter should I use?” I almost answered from memory. The value depends on the tweeter's impedance and the crossover frequency you're trying to create. We stopped, checked the spec sheet, ordered the matching capacitor, and finished the next day. The delay cost one hour. A wrong guess would have cost a blown speaker and a second trip.

There was also a legal question from the service writer. He needed to know if a customer's aftermarket exhaust would fail the truck's inspection. He asked, “Catback exhaust legal?” I don't guess on that. We checked the state rules and confirmed before the truck went back to the radio bay. It wasn't a radio question, but it was a schedule question, and schedules are part of cost.

Looking back, I should have included a full vehicle survey in the original quote. At the time, I thought the install checklist on the work order was enough. It covered the radio equipment but not the vehicle around it.

A Checklist Cheaper Than a Redo

The fix wasn't different radios. The fix was a simple pre-install survey. I made it after the March mess, and the next Brampton dashcam order came in about $1,100 under the earlier average because the installer didn't have to run to the parts store twice.

Now the survey sits at the top of every quote:

  1. Photos of the vehicle, dashboard, firewall, and antenna location before quoting.
  2. Power check: keyed ignition, battery access, and any existing electrical drain.
  3. Full parts list: radio, mount, antenna, cable, fuse hardware, external speaker, and trim clips.
  4. Legal check for the intended use and location—radio licensing, dashcam placement, or even an aftermarket exhaust that might affect an inspection.
  5. Audio specs if a speaker or tweeter is involved. Do not ask “what capacitor for tweeter” until you have the component datasheet.
  6. Labor estimate plus a contingency line.

The Bottom Line

We're still running Midland radios in those trucks. I'm not switching because of one estimate. But I am done pretending that a PO for hardware is the same as a budget for an installation.

If you're buying radios, dashcams, or any mobile electronics for a fleet, take it from someone who has paid for the lesson: five minutes of verification beats five days of correction. Even after the last work order was closed, I kept second-guessing. What if one of the new dashcam harnesses had a weak ground? I didn't relax until the first month passed with no callbacks.

The most expensive phrase in procurement is “while you're in there.”
